Returns are an unavoidable part of e-commerce, and they are expensive in ways that do not show up on the refund line.
Beyond giving the customer their money back, the business pays to process the returned item, repackage it, restock it and cover the return postage. None of that counts the sunk cost of the original sale — the marketing, the fulfilment, the packaging — which is not coming back either.
So the opportunity is not to make returns disappear. It is to stop paying for them twice in staff time, and to treat the return itself as information.
What the system had to do
- Collect useful data. Customers request a return and give a reason, which feeds a report management can actually read. Patterns emerge: a sizing problem, an unclear product description, a quality issue on one line.
- Approve automatically where it can. Not every return needs a human. Straightforward ones are approved by the system; the rest are flagged for review, so customer service only handles the cases that genuinely need judgement.
- Be painless for the customer. They choose a return method, receive a QR code by email, and drop the parcel off. No printer required.
- Be fast in the warehouse. The returns desk scans the label, the order details appear immediately with the expected contents listed, and the refund proceeds from there.
How it works
The customer starts the return through a simple interface. Once the request validates, they get an email containing a QR code for the method they chose, which is what lets them drop the parcel off without printing anything at home. As part of the business’s sustainability approach, no returns paperwork was included in the original shipment at all — which removes waste from every order, not just the ones that come back.
When the parcel arrives, warehouse staff scan the barcode on the label. The system pulls up the order and lists what the return should contain. Staff verify the contents against that list and process the refund or exchange.
The manual data entry in the middle — the part that used to consume the time and generate the mistakes — is simply gone.
What changed
Customer service and warehouse teams spent measurably less time on returns processing. Administrative and logistical costs fell. Returned products got back into sellable stock faster, which matters more than it sounds when the item is seasonal and the window is short. And the return-reason data started feeding back into product descriptions and sizing guidance, which is the only part of a returns system that reduces returns rather than just processing them more cheaply.
Returns will always be part of e-commerce. They do not have to be a manual burden, and they are one of the few places where the operational data is genuinely worth reading.
